Why not start gradually?

When (not) to do a check-in?

An important question was raised in a Mattermost thread about this discussion by Larissa:

What would be a reasonable reason to not do a check-in? I feel like there could be a lot of "didn't have time", " didn't feel it was necessary " etc.

To which I answered:

Good question! And I think this really is the trickiest bit of the whole thing. I need critical questions like this and ideas, because it's still unclear to me what to do, how to formulate it. (Perhaps we could even role play different situations? I would be up for it.) Anyway, here's my thinking:

Say a completely new person comes, and is literally here every day for 3 weeks: this person should have a check-in every week. And that is clear, because every week is a "residence week"

A known friend (who's had 3+ check-ins/evaluations) comes over for one night: this person does not need a check-in because 1) one day of residence is not a week 2) through informal chats, there is no major change in contribution expectations, how long they are staying, etc.

I see that the "middle cases" are tricky... what if someone who is a somewhat known comes for 3 days? It is less than a week, so it could be "no, not yet a week of residence" - but in that case, I would expect them to check-in at next visit (then more than half a week). I think we should have anyway have agreements 1) that if in doubt: do a check-in, and 2) if any volmem asks the host to: do a check-in.

As far as I'm concerned, "didn't have time" is not an acceptable response, and should be considered in the same category as coming late to meetings, leaving unmarked WIP, etc.

Ultimately, we need to simultaneously change our culture and processes regarding hosting. I realize this could be a bit bumpy, which is why I made the proposal to try the check-in system in the next weeks. My hope with all these changes is that "Volunteer" becomes the default status for anyone who's more often here and that we help people to get to that point of em(power)ment and responsibility faster and better, Doug (talk) 20:23, 23 January 2025 (CET)Reply
